Numbers do not tell the whole story of a team.
Workplace surveys can measure satisfaction on a scale from one to five. But numbers often miss the real texture of a group: the things left unsaid, the metaphors people use, the quiet friction between roles, and the loneliness no one names in a meeting.
Tapestry HR is an AI-assisted, facilitator-led team experience. Its central image is a tapestry: every person is a thread with a distinct voice, history, and emotional colour. Woven together, those threads reveal a collective pattern that no individual could see alone.
The project does not replace human facilitation. It gives the facilitator a new kind of listening instrument — one that gathers individual stories at depth and returns them to the group as a shared narrative mirror.
Not a survey. A guided ritual.
Tapestry HR does not score, rank, or diagnose people. Participants enter through a link or QR code, without creating an account, and speak privately with an AI interviewer. Everyone receives the same five core questions, while each conversation develops through follow-up questions shaped by the words that person chooses.
The AI does not rush to reassure, judge, or offer easy advice. If an answer is vague, it asks for a concrete moment. If someone offers a metaphor, it stays with the image. If a response is guarded, it makes room for what may be difficult to say aloud.
This is the maieutic principle at the heart of the experience: the intelligence of the system lies not in giving the team an answer, but in helping the team hear what it already knows.
The four phases
- 1. Gathering — Each participant has a private, adaptive interview on their own device.
- 2. Weaving — The system dissolves identifying details, finds shared language, resonances, metaphors, and unspoken tensions, then composes a Narrative Manifesto.
- 3. Reflection — Each person can privately converse with the Tapestry AI: a resonant voice shaped by the collective material.
- 4. The Circle — The facilitator projects the collective mirror. The group asks questions, listens to its shared voice, and begins the real human conversation.
The sequence is synchronous and deliberate. The facilitator opens and closes each phase, holds the room, and decides when the group is ready to move from private reflection to collective dialogue.
The Narrative Manifesto
The interviews do not become a conventional report. They are woven into a short literary text that embodies the team as a living presence: its recurring images, its energy, its contradictions, the places where people converge, and the places where they quietly pull apart.
This Narrative Manifesto is not a transcript and does not attribute statements to individuals. It transforms many separate accounts into a collective story the group can recognise, question, and carry forward.
Alongside it, the Tapestry AI becomes a resonant mirror. It speaks in the plural — “we feel,” “we notice,” “we struggle” — using the language that emerged from the team. It does not pretend to be the truth of the group. It gives the group a voice with which to think.
The human stays at the centre
Tapestry HR is designed for facilitators, HR professionals, coaches, educators, and people responsible for holding complex group conversations. The system performs the labour of listening across many interviews; the facilitator performs the work no machine can do: reading the room, creating safety, containing tension, and helping insight become action.
The project is built around participant anonymity. No participant account is required, individual interviews remain separate, and the collective outputs are designed to remove names and traceable personal details. The purpose is to make honest expression safer while preserving the complexity of what has been shared.
Where the tapestry can be used
- Mergers and cultural integration — Surface shared fears and conflicting habits before they harden into open conflict.
- Growth and burnout prevention — Hear weak signals of isolation, overload, and disconnection inside fast-changing teams.
- Leadership transitions — Give a group a protected way to articulate what is changing and what it fears losing.
- Schools and learning communities — Make room for experiences of belonging, exclusion, and silence that are difficult to discuss directly.
- Non-profit and care organisations — Support collective reflection for people exposed to emotional strain and compassion fatigue.
In every context, the proposition is the same: before a group can decide what to do, it needs a way to recognise what it has become.
The Web App
The web app includes a facilitator dashboard for creating workshops and guiding their phases, a frictionless mobile entry point for participants, AI-assisted narrative weaving, private and projected reflection modes, and export of the final Manifesto.
It also includes a synthetic workshop mode with fictional AI-generated participants, allowing facilitators to explore the complete experience before involving a real team.

About the Project
Tapestry HR is an experiment by DialoArt — Roberto Gilli, aka dialobot. It explores how AI can support collective sense-making without replacing human judgement, and how narrative can reveal dimensions of organisational life that measurement alone cannot reach.
It is part of a broader investigation into AI-enhanced experiences in which technology acts as a catalyst for attention, reflection, and dialogue. The ambition is not to automate empathy. It is to create better conditions for people to practise it together.
